What the company says it is doing

The product story centres on visual intent and shopping. The business story now also stresses converting that intent into advertiser value. F §1 · 2026-10-12 Interpretation

Pinterest said. Three stated priorities, in order.

  1. continuing to build a differentiated visual search, discovery and shopping experience for users
  2. keeping AI at the core of everything we do, from powering the user experience to our ads platform and our internal operations
  3. accelerating monetization through improved go-to-market and measurement capabilities

What management means by the product bet

Search and shopping. The company describes more than half of searches as commercial. Its count includes visual and related-Pin activity, and it does not define commercial intent precisely. Bill Ready’s phrase is dream, decide, and do. It is a product ambition, not a measured completion rate. Pinterest · 2026-08-04 READ Bill Ready · 2026-09-09 READ

Visual search. The Q2 2025 call says the in-house model is 30% more likely to find relevant content than off-the-shelf models. The Q4 call describes it as 30 full percentage points. Those are different units; do not treat them as one settled lift. Pinterest · 2025-08-07 READ Pinterest · 2026-02-12 READ

Assistant. Management describes comparisons, instructions, memory and conversational history; on the Q2 call comparisons, instructions and memory are in future wording (“will be able to generate”, “beginning to introduce”). In September, at the Goldman Sachs conference and not on an earnings call, it says 80% of Assistant queries are commercial (“80% commerciality”). There is no query count, adoption denominator or completion result in the opened sources. Ask Pinterest is a separate limited-access experiment. Pinterest · 2026-08-04 READ Pinterest · 2026-09-09 READ Ask Pinterest · 2026-06-17 READ

Personalisation. Management says the Taste Graph grew nearly 40% in 2025 and connects saved ideas to recommendations. Its size unit is not defined. More history can help average relevance while missing a new task, which is a hypothesis to test. Pinterest · 2026-02-12 READ I §5 · 2026-10-12 Judgment

Gen Z. Management says Gen Z is more than half of users and has the highest retention. It says US Gen Z revenue per user is roughly consistent with millennials, without publishing the values. These are company claims; they do not establish that younger users want more ads or generated images. Pinterest · 2026-09-09 READ I §2.4 · 2026-10-12 Judgment

The problem the company has named

Management says engagement has grown faster than monetisation. The public reset puts advertiser mix, sales execution and measurement alongside product work. F §§1 and 4 · 2026-10-12 Interpretation

we certainly didn't 5x the revenue

Pinterest’s diagnosis: retail is its largest advertiser category, and large retailers are more prominent in its mix than at peers. Management linked late-2025 weakness to tariff pressure on those retailers. Managed small-business advertisers were about 15% of revenue. No single customer exceeded 10% of revenue in 2023, 2024 or 2025; that does not remove category concentration. Pinterest call · 2026-02-12 READ 10-K in calibration §3.4 · FY2025 Carried record

The measurement problem: Vik Gupta says advertisers need trust and clarity about performance. Better measurement may earn more budget from the same clicks, but that mechanism still needs evidence. Digiday reporting · 2026-03-30 READ

Independent evidence is narrower. Measured’s channel assessment draws on about 70 Pinterest incrementality tests and warns about overlapping campaign types. Conventional campaigns account for most spending in its sample, so this is not a clean test of Performance+. A Pinterest-commissioned Ekimetrics study covers 85 retail brands and 115 models in five European countries; its long-term return compared with short-term return is 1.7 times. That is a commissioned model, not a randomized universal lift. Measured · third party · 2026-05-13 READ Commissioned study · 2026-07-31 READ

The outside disagreement: a bullish analyst view expects better AI and a broader advertiser base to earn more from existing intent. A cautious view stresses impression-led growth, pricing pressure and retailer exposure. Those are theses, not measurements of user experience. Users and money by region

Company-reported users and quarterly revenue come from /history.json. The small charts use the three-region split from 2021 onward. Revenue per user is computed: quarterly revenue divided by the average of this quarter’s and the prior quarter’s rounded MAU. It is an approximation of reported ARPU, not a newly disclosed figure. The first quarter has no proxy because its prior regional quarter is unavailable. Calibration definitions, §§1.1, 3.1 and 3.2 · 2026-10-11 Carried record

Each metric uses the same scale across regions, with a zero baseline. Blue segments rose from the prior quarter; amber segments fell; grey segments did not change. These are historical changes, not the effect of a launch. Country and state simulator figures elsewhere are allocations.

What the product looks like today

The walkthrough confirms that control, comparison and saved-Pin search exist on this account. It also finds a context break and an AI comparison error worth reproducing. Walkthrough · 2026-10-12 Observed

Observation, not a rate: one personal logged-in account, desktop web, one sitting on 2026-10-12, with a browser tab in the background. Nothing here establishes rollout coverage or the usual experience. G walkthrough · 2026-10-12 Observed

One-account capabilities. Source for every item: G, observed 2026-10-12.

Less AI

Search chip and a Filters checkbox. Listicle collages still dominated one room-ideas query.

LimitFewer AI results does not mean verified real sources.

Compare

Select up to four recent or related product Pins. AI builds price, retailer, stock, shipping and product-detail comparisons.

LimitA 1.0-star product was called “Highest-rated option”. This is one observed error.

Your Pins

Search scope menu offers All Pins or Your Pins.

LimitA separate search scope is not F03’s row within normal results.

Products

Content filter adds price, Sale, Brand and Retailer controls.

LimitIt sits within Filters, rather than being a persistent visible intent switch.

Other visual tools

Skin tone picker on nails; Search image and Shop similar on a product Pin.

LimitAssistant entry was not seen on desktop. That does not disprove the app rollout.

Where the journey snagged

  • Opening a cooking-gift Pin blanked the search box. Related results shifted to pizzas and burgers, losing the gift context. Back restored the query, Products filter and a Last visited marker. This is constraint loss on closeup, not proof that back navigation lost all state.
  • Filters briefly gave empty results on room and nail searches. Reloading the same addresses returned results. The note gives this low confidence because the background tab may have caused it.
  • The first room-ideas screen had two sponsored Amazon tiles among about twelve. The product-gift screen had about four among fourteen. These are spot counts, not estimated ad load.
  • Organic product tiles did not show prices in the grid; sponsored product tiles did. One sofa search initially showed few products, with more appearing after a return.

33% ads

155 of 469 loaded result tiles across 26 searches were labelled Sponsored (33%). It was 6 tiles on 25 of the 26 searches, whatever the topic. That looks like a fixed number of ad slots per page of results. Observed · 2026-10-12

About half link out

About half of the organic result tiles carried an outbound link by the page's own marker. Recipes, travel and garden beds nearly always link out. Hair, nurseries, wallpapers and vision boards mostly do not. Observed · 2026-10-12

17 of 24 delivered

For 24 organic pins with a link, the linked page gave what the pin's title promised in 17, judged by hand. The seven misses included a paid listing behind a "free patterns" pin, two recipe pins that led to one generic page, and a storefront in place of an outfit. Five pages were judged from the address alone. Observed and judged · 2026-10-12

What the simulator can and cannot tell you about any of this

Use the model to expose assumptions and find measurements that could reverse a decision. Public data does not let it predict adoption, retention or revenue from a feature. PLAN §1 · 2026-10-11 Model boundary

Simulator assumption or computation: outputs are ranges under stated assumptions, not forecasts and never probabilities of real outcomes. Matching quarterly totals does not identify a feature’s causal effect. Country and state figures are allocations. PLAN §1 · 2026-10-11 Model boundary Synthesis §§2 and 5 · 2026-10-12 Research interpretation

Use Scenarios to vary a repair, Reality to inspect the historical record, and What was tried to examine published experiments. Numerical checks show whether code follows its rules. A baseline backtest checks reported totals. Neither validates a feature response against people. The synthesis says no feature response is validated against people. The first slice proposed in the synthesis asks whether a result delivers a usable next step. Fewer bad destinations could help, but filtering might also thin useful supply. Public complaints can define the failure types; they cannot set their rates or the repair’s effect. Reframe F02, F03, F04 and F07 around discovery and whether the existing tools work. Synthesis §§3 and 7 · 2026-10-12 Proposal

A first ninety days

Become useful by settling one uncertainty with the people who own the journey. Start by measuring a failure, then test one repair before promising business lift. I §8 · 2026-10-12 Judgment

Proposed work plan from I §8, dated 2026-10-12. Team ownership and current internal capabilities are unknown.

Days 1 to 30Find the failure denominator

Start with two contrasting jobs: outfit or home shopping, and recipes or DIY execution. Learn the team’s definition of fulfilment and where outcomes become unobservable.

Review successes and failures, including people who rarely return. Split idea finding, saved-work retrieval and action. Compare app and web, regions, tenure and task intent.

Deliverable: one annotated failure map with denominators, uncertainty, expectations and blind spots.

I §8: days 1 to 30 · 2026-10-12 Judgment

Days 31 to 60Choose one owned repair

Choose among search return state, access to saves or selected-destination quality using measured failure volume and clear ownership. Complaint counts cannot choose the winner.

Run a controlled task test. For AI control, test what people think it promises as well as its actual surface coverage.

Tradeoff: completion, useful results, return, qualified handoffs and ad outcomes. Fewer clicks can accompany more valid arrivals.

I §8: days 31 to 60 · 2026-10-12 Judgment

Days 61 to 90Settle one uncertainty

Make one decision depend on measured evidence rather than a synthetic persona. Keep this personal simulator grounded in the public record.

Compare two plausible worlds: failures cause gradual loss of occasions, or people tolerate them and switch surfaces. Identify the measurement that separates them.

Deliverable: a paired failed and repaired journey, the assumptions behind it, and where the result reverses.

I §8: days 61 to 90 · 2026-10-12 Judgment

Ten questions worth asking in week one

Derived questions, not claims about what the team has or has not measured. I §§5 and 8 · 2026-10-12 Judgment

  1. What exactly counts as search fulfilment, and which human task checks validate it? See: Published fulfilment lifts
  2. When current constraints conflict with past taste, which signal wins, and who loses? See: Personalisation versus explicit intent
  3. How often does returning from a Pin lose query, filter, candidate or scroll state on each platform? See: One-account context break
  4. How long does it take someone to re-find a named saved Pin, and how often do they fail? See: Boards as a workspace
  5. What share of click-outs reach the intended usable destination rather than a loaded but unhelpful page? See: Tutorial and merchant failures
  6. How often do price, exact variant and local availability disagree at impression and click time? See: Sparse stock evidence
Show all 10
  1. What do users think Less AI excludes, where does it act, and how many real results does it remove? See: Control scope and expectations
  2. Which Assistant entry points earn discovery, repeated use and successful action, with what denominators? See: Availability is not adoption
  3. Which advertiser cohorts see incremental value, and how much of measured click growth is qualified or accidental? See: Revenue per click and advertiser mix
  4. Which reliable publishers lose qualified traffic, and does that precede less maintained content or more broken links? See: Product data and useful supply

The failure to avoid: a polished model that confirms its own complaint story while colleagues remember only a lift number. The crucial assumption is that these failures occur at meaningful volume and respond to repair. The strongest competing case is that expressing visual intent is the bottleneck and current destinations are good enough. The cost is attention spent defending a model instead of learning the organisation. I §8 · 2026-10-12 Judgment

Smallest next step: learn the definition of search fulfilment, review contrasting sessions with relevance and merchant-supply owners, and size one failure before choosing a feature. I §8 · 2026-10-12 Judgment

Sources and limits

Read status tells you what the researcher could see, not whether a claim is true. Where the public record is thin, this briefing leaves an explicit question instead of an invented answer. I §9 · 2026-10-12 Research limits

This page was assembled from project files after the research gathered on 2026-10-12. It adds no new web research and no independent replication. Nothing here comes from inside Pinterest. Facts retain the notes’ source URLs and dates; this page is a dated briefing, not a live product inventory.

READ means the note’s researcher opened the relevant text. It does not mean a result was replicated, a whole paper was read end to end, or a self-report was verified. SNIPPET means only search-result text was seen. PARTIAL means limited text was readable. Carried record means an older project source was used without a new fetch. Earlier regional values were read from releases; newer values were carried from earlier local research, not fetched again. world/history.json holds 86 dated events. B · Pinterest journey post

research/notes-2026-10-12/B-agent-simulators.md §3, 2026-10-12. The journey post is marked V, meaning fetched and read. Its notification lifts are carried here as company results. B’s relevance-judge mention was snippet-only; that does not downgrade the separately opened relevance post in F and I.

What remains unverified

  • User scale: complaint prevalence, typical ad load, AI exposure, accidental taps, dead-link and stock-error rates, durable departure and replacement adoption. ACSI’s Pinterest sample size and sub-scores are unavailable on the opened page. The app-review corpus was not reproduced.
  • Product coverage: universal removal of filters or board search, all-platform Less AI scope, Assistant and Ask Pinterest uptake, repeated use, accuracy and task completion. A lack of Assistant entry on one desktop account is inconclusive.
  • Incidents and supply: exact mistaken-account counts, technical cause and recovery curve for the suspension wave; the cause of creator traffic drops and whether they reduce useful supply. Pinfluencing’s distribution analysis is an unreplicated vendor study, not a company account.
  • Unread or partial sources: full Morningstar reports, The Information’s code-red article, Stratechery’s interview and the full Digiday buyer interview in I. F could not get readable Glassdoor or Blind review bodies, recent Tinuiti Pinterest benchmarks or a Tailwind platform-wide benchmark.
  • Uncaptured or inconsistent figures: PinLanding and several retrieval/ads paper tables were not captured in F. GEO traffic/session scopes and the visual model’s relative-percent versus percentage-point wording remain unresolved. A merchant case’s session and appointment numbers conflict. They are not combined into lift estimates here.
  • Unconfirmed launch stories: a claimed 2026 Hosted Checkout relaunch, a new Creator Rewards pool, an AI shopping lens and a Project Loom rumour had no adequate corroboration in F. They are not treated as shipped products.
  • People and dates: exact date of Madrigal’s title change and names of some newly described engineering leaders. F did not reopen the Q3 2025 call; its 2023 newsroom Investor Day fetch was empty. Older carried records remain labeled.
  • Generalisation: sparse newcomer voices, limited iOS and non-English coverage, no comparable search denominator across platforms, and no causal estimate of chatbot displacement. Public company successes and public complaints are both selected.
F §8 · 2026-10-12 Research limits I §9 · 2026-10-12 Research limits E §7 · 2026-10-12 Research limits

Keep these three lanes separate: Pinterest says what it shipped and how its tests performed; third parties report surveys, reviews and their own experiments; this simulator computes what follows from assumptions. None can silently stand in for the others.
